Supplier Evaluation Template

By RP Hobbyist · Updated

Picking a supplier on price alone is a common way to end up with late deliveries and quality problems. A supplier evaluation scores each vendor on the few things that matter to your business, which makes the choice easier to make and easier to explain later.

The template groups the criteria into four branches: Metrics (On-time delivery), Risks (Financial stability), Cost (Unit Price) and Quality (Defect Rate). Each one starts with a single example. Add the other criteria you care about, then make one copy of the map per supplier, or list the suppliers side by side under each criterion.

When to use a Supplier Evaluation

  • Choosing between several vendors for a new contract
  • Reviewing existing suppliers once or twice a year
  • Deciding whether to keep a supplier after delivery or quality problems
  • Adding a backup supplier to spread the risk

What goes in each branch

Metrics
Measurable performance, such as on-time delivery rate, order accuracy or lead time. Use real numbers from past orders where you have them.
Risks
What could go wrong with this supplier: shaky finances, reliance on a single factory, location, or a short trading history.
Cost
Unit price, but also shipping, minimum order quantities and payment terms. The lowest unit price isn't always the lowest total cost.
Quality
Defect rate, certifications such as ISO 9001, and how the supplier handles returns and complaints.

Example: A furniture maker comparing two hinge suppliers

  • Metrics: Supplier A delivered 96% of orders on time last year. Supplier B is new to them, and its references say about 90%.
  • Risks: A depends on one factory. B has two sites in different countries.
  • Cost: B is 8% cheaper per unit, but its minimum order is three times larger.
  • Quality: A's defect rate was 0.4%. B's sample batch came in at 1.1%.
  • Decision: keep A as the main supplier and give B a small trial order as a backup.

Tips

  • Agree on the criteria and their weights before you look at quotes, so price doesn't end up deciding everything.
  • Score each criterion from 1 to 5 and put the score in the node, like "On-time delivery: 4".
  • Color the results: green for meets requirements, yellow for keep an eye on it, red for a problem.
  • Save each review as a snapshot so you can compare it with the next one.
